What are the main advantages / disadvantages of upgrading from AX2012 R3 to D365 F&O?
Were all implementations before D365 on prem solutions?
Was Power BI Available before D365 on prem solutions?
How can you determine if it is in a customer's best interest to upgrade?
1) The list would be very long and it's not clear which topics you're interested in (finance, retail, development, integration, licensing...).
2) Cloud deployment was supported in AX 2012 too.
3) Power BI can be used for almost any data source, but there was no special support in previous versions.
4) By analyzing their business requirements.
At the end, AX2012R3 will be end of life. To be able to run a system which will be maintained and improved, is a main reason for me. Previous AX versions were on premise solutions. Now, you can choose to run in the cloud and on-premise. You can search on the internet the pros and cons for cloud based applications.
PowerBI is a separate product which also can be used with AX2012, but it was not an embedded solution before.
If the customer has some gaps which will be fulfilled with an upgrade, it would be a reason to start thinking for an upgrade.

3) Yes but there was no embedded Power BI Feature in AX2012 to display live or near real time data. Can I connect Power BI Desktop to their current cubes/data to show the advantages of it? How could I create a custom Data source using their data which could be loaded into Power BI?

Please notice that there is no embedded Power BI feature in the on-premises version of D365FO. The tags of your question indicate that you might be considering the on-premises version.
Thanks. I was not aware of this but I see it as a big selling point for the cloud implementation of D365. I was also wondering about how to connect to their current data in AX2012 so that I can display some of the capabilities which Power BI has.

Both are possible.
What do Microsoft mean when they state that AX2012 R3 upgrade to D365 is currently supported? Does this mean that there will be additional costs in the future if you choose to upgrade?
It just means that there are tools for upgrading your code and database.
So if the version was no longer supported the tools would not be available?

I would guess the upgrade is supported as long as AX2012 R3 is supported.

As soon as a product is released, the support lifecycle is announced as well. It can be extended (which it was for AX2012 R3) but for any product you can find the official support dates.
