Upgrade to Project Operation fails (UpgradeProject - Object reference not set)

Hello,
I'm trying to migrate from PSA to Project Operations.
the checks are okay and a couple of tables are migrated.
When the migration program starts with the projects, an error occurs.
It's in the step UpgradeProject and the errormessage "Object reference not set to an instance of an object." doesn't help me what's causing the error.
 
Anybody had the same experience and maybe a tip where to look?

    To be blunt, I found that the only way I could get root cause information with some of the errors we encountered was to place a support call; the support team was very helpful and shared a lot of information that we could not see ourselves.  They also helped us understand what was happening at the back end at each stage of the process.
     
    You can also look at the solution history on your instance which will indicate which actual installation or deletion process is failing which is a clue as to where in your environment to start looking.
